Key Takeaways • Marketing only multiplies what already works. Fix three holes in the bucket first. Dispensing rate, ALV, recall completion.

• The four channels that work for AU independents. Google Business Profile, recall, referral  systems, local SEO with a converting website.
• Industry benchmark for marketing spend is 2% to 5% of revenue. On a $1M practice, $20K to  $50K per year. • Cost per new patient in 2026: $80 to $250 depending on channel. Patient lifetime value: $800 to $6000• What usually doesn’t work on a small scale. Facebook ads, generic search ads, flyer drops, radio,  sports sponsorships.

1. Why this matters now

The independent Australian optometry market is under real pressure. Specsavers and corporate chains keep expanding. Patient acquisition costs are rising. Wages are climbing faster than fees. The owners who thrived in the last decade did it on volume and clinical skill. The owners who will thrive in the next decade have to learn business, leadership and systems, or stay stuck running a high paying job that owns them.

A good coach compresses 5 years of mistakes into 12 months. A bad coach costs you the same money and leaves you exactly where you started, just more tired.

The problem is, there is no Australian directory, no ratings site, no clear comparison of who actually does this work well. Until now.

2. The three real options in Australia

Option 1: Buying group with bundled coaching

The dominant player here is ProVision, which has been around for 35+ years and bundles business coaching into its Thrive and Launch membership tiers. Their advisory page positions ‘9 national business coaches’ and ’30+ business specialists’ across HR, finance, marketing, retail and strategy.

What you get. Access to a coach who understands optometry, plus a network of other independent owners, plus buying group discounts on frames, lenses and equipment, plus shared back office services.

What it costs. Membership fees aren’t published publicly, but expect to give up margin on every frame and lens you buy through the group, in exchange for coaching access.

Who it suits. Owners who want a one stop shop, who value the buying group savings as much as the coaching, who are comfortable with a generalist coach rotating across many practices, and who do well in group based learning environments.

Where it falls short. Coaching is footnoted as ‘available with Thrive and Launch membership.’ It’s not the headline product, it’s a benefit attached to a commercial buying relationship. You get a coach assigned to you across a portfolio. You’re one of many.

Option 2: Generalist business coach (Tony Robbins style, EOS, ActionCOACH)

Plenty of business coaches will take an optometrist as a client. ActionCOACH has hundreds of franchisees across Australia. EOS Worldwide has implementers in every state. Tony Robbins Platinum Partnership exists at the high end. Then there’s a long tail of independent business coaches who’ll work with any small business owner.

What you get. Frameworks, accountability, mindset work, sales training, systems thinking.

What it costs. $400 to $3,500 per month for group programs, $5,000 to $50,000+ for 1 to 1 or mastermind tiers.

Who it suits. Owners who already understand optometry deeply and need help with business mechanics, leadership, or personal performance. Owners who don’t need their coach to understand the difference between a Medicare rebate and a patient gap.

Where it falls short. They don’t speak optometry. You’ll spend the first 6 months teaching them what a chair hour is, what a normalised EBITDA looks like for a 2 chair practice, what an Optometrist vs an optical assistant earns, and why the lab schedule blows up if you don’t pre-screen contact lens patients on Friday. Generalist coaching is real coaching, but the learning curve at your expense is brutal.

Option 3: Specialist 1 to 1 optometry coach

A small group of coaches in Australia work exclusively with optometry practice owners. The specialisation matters because every conversation starts at the right altitude. You don’t explain bulk billing, dispensing margins, contact lens recall rates, or HCF preferred provider implications. The coach already knows.

What you get. Deep optometry context, plus business skills, plus accountability, plus often direct access to the coach’s own network of accountants, valuers, brokers, and lenders.

What it costs. $1,500 to $5,000 per month for a 1 to 1 program, depending on intensity and access. Annual programs typically $25,000 to $50,000+.

Who it suits. Owners who want to compress time, who value lived experience over framework rotation, and who want one coach for the long haul rather than a network of generalists.

Where it falls short. There are very few of them in Australia. The good ones have small client books. You may not get in.

3. How to choose the right option for where you are

Here’s a simple way to think about it.

Where you are

Best fit

Why

Year 1 to 3 of ownership, revenue under $700K

Buying group

You need the procurement margin more than you need deep coaching. ProVision or similar is probably the right call.

Year 3 to 7, revenue $700K to $3M+, hitting a ceiling

1 to 1 specialist

You’ve outgrown buying group coaching. You don’t need generalist frameworks. You need someone who has been exactly where you are and gotten out.

Year 7+, revenue $3M+, preparing to scale or exit

Specialist with M&A experience

Generalists don’t understand multiples, normalisation adjustments, or how broker fees affect net proceeds. Buying groups don’t either.

4. The eight questions to ask before you sign

  1. Have you owned an optometry practice? Not ‘worked in’ one. Owned. Built equity. Sold or held.
  2. Can you show me the financials of a practice you’ve sold? Not the headline number, the path. P&L progression, EBITDA growth, multiple achieved.
  3. What is your typical client revenue range and growth target? A coach who optimises for $400K practices isn’t the right person if you’re at $1.2M trying to crack $2M.
  4. How many other optometry practices do you currently coach? Too few and they’re learning on you. Too many and you’re a number.
  5. What is your stance on Specsavers, OPSM, and corporate chains? A coach who hates corporate is fine. A coach who can’t articulate why they win and where they lose is a problem. You need to know how the competition thinks.
  6. What systems and frameworks do you actually deploy? Profit First, EOS, Pumpkin Plan, OKRs, custom. There’s no wrong answer, but vague answers (‘we tailor everything’) usually mean no system at all.
  7. Can you connect me with 3 current clients I can call? Not testimonials. Actual phone calls with current paying clients.
  8. What does success look like 12 months in, in numbers? Specific revenue, profit, hours worked, team metrics. If they can’t define success precisely, they can’t deliver it.

5. What good coaching actually costs in Australia

Realistic ranges in 2026.

Tier

Format

Per month

Annual equivalent

Group only

Online group, 1 call/month

$250 to $500

$3,000 to $6,000

Group + light 1 to 1

Group plus 1 coaching call/month

$750 to $1,500

$9,000 to $18,000

Buying group bundled

Bundled with procurement

Variable, offset by buying savings

$5,000 to $15,000 net

1 to 1 specialist, mid tier

Fortnightly calls, async support

$1,500 to $2,500

$18,000 to $30,000

1 to 1 specialist, premium

Weekly calls, full access, in person days

$3,000 to $5,000

$36,000 to $60,000

The wrong question is ‘what does it cost.’ The right question is ‘what is the ROI.’

A coach who adds $200,000 to your normalised EBITDA over 18 months is worth $50,000 in fees. At a 3.5× multiple at exit, that $200,000 of EBITDA also adds $700,000 to your sale price. Most owners under invest in coaching for the same reason they under invest in their own development. They treat it as an expense, not an asset.

6. Red flags to watch for

  • No proof of operator experience. If the coach hasn’t owned a practice, ask why. Some excellent coaches are pure outsiders. Most aren’t.
  • No specific client outcomes published. Vague case studies and testimonials without numbers usually mean the numbers don’t exist.
  • High pressure sales. Real coaches don’t need to close on the first call.
  • Long contract lock ins with no exit clause. Avoid anything over 12 months without quarterly review breakpoints.
  • The coach won’t share their own financials. If you’re paying someone to help you run a business, they should be able to run one themselves.
  • Group coaching priced like 1 to 1. $2,000/month for a Zoom group with 20 other practices isn’t coaching. It’s a mastermind subscription.

7. How I work

Full disclosure, I’m one of the small group of specialist 1 to 1 coaches in Australia. I worked as an optometrist for 20 years. I built, scaled, and sold multiple independent practices. I exited in 2025 on my own terms. I now run a coaching practice called Designed for Freedom that takes a small number of practice owners per year through a 12 month transformation.

This page exists because I got tired of telling prospects ‘I’m not a buying group and I’m not a generalist business coach’ and watching them lose the next 6 months trying to figure out the difference on their own.

If you want to skip the comparison shopping, the About page walks through my story. If you want to test the work first, the 5 Day Freedom Sprint is the entry point. 9. Frequently asked questions

Is ProVision a good fit if I am just starting out?

Yes, for years 1 to 3 the buying group savings often justify the membership, and the coaching is real even if generalist. Past year 3, most owners I speak with feel they’ve outgrown it.

How is 1 to 1 specialist coaching different from group coaching?

1 to 1 means the coach knows your numbers, your team, your lease, your accountant, your spouse’s view, and your exit plan. Group coaching can’t operate at that depth. Both can work, depending on stage.

Do I need a coach if I am already profitable?

Profitable doesn’t mean optimised. Most profitable practices I review are leaving $100K to $400K of EBITDA on the table through pricing, mix, team utilisation, and operating model. The most profitable owners hire coaches the fastest.

What if I want to sell in 2 to 3 years, is coaching worth it?

Especially worth it. A coach with exit experience can add 1 to 2 turns to your multiple by working on normalised EBITDA, owner dependence, financial reporting and growth trajectory. On a $300K EBITDA practice, that’s $300K to $600K of additional sale proceeds. Coaching that costs $30K to $50K to deliver that result is the highest ROI investment most owners ever make.

Can I do this myself with books and YouTube?

Some can. Most can’t. The blocker isn’t information, it’s blind spots, accountability, and pace. Every owner I’ve worked with already ‘knew’ what they should be doing. The coaching wasn’t the knowledge. It was the structure that made them actually do it.

How long does coaching take to show results?

For Australian independent optometry practices in a structured 1 to 1 specialist program, the first measurable result typically appears within 60 to 90 days through margin and conversion improvements. Material EBITDA and ownership structure transformation runs across 9 to 18 months. The full operator to owner shift is a 2 to 5 year arc.

What is the difference between a coach and a consultant?

A consultant diagnoses your practice and tells you what to fix. A coach works with you over time to build your own capacity to identify and solve problems. The best specialist programs blend both. Diagnostic frameworks applied to your specific practice combined with ongoing coaching that builds your strategic thinking.
